What protocol delivery means
Delivering a DeFi protocol or blockchain bridge is fundamentally different from shipping a SaaS feature. There is no rollback on a live blockchain. A smart contract bug can result in permanent fund loss. External chains you depend on can change their specs without warning. The PM role in protocol delivery is equal parts product owner, program manager, risk manager, and ecosystem diplomat.
The IBC bridge at Datachain
The first IBC inter-chain bridge connecting Ethereum and BNB Chain ecosystems - built for institutional banking use cases. IBC (Inter-Blockchain Communication) is the Cosmos cross-chain standard; adapting it for EVM-compatible chains was a novel technical challenge with no existing playbook. I owned the product definition, roadmap, and delivery coordination. Key milestones: architecture finalization, external security audit, testnet launch, limited mainnet (whitelisted partners), full mainnet. Delivered in 12 months. 0 critical production incidents.
Delivery framework for protocol products
1. Spec freeze before audit: smart contract specs must be locked before auditors start - scope changes mid-audit reset the clock and cost. 2. Testnet-first: every feature validated on testnet with production-equivalent load before mainnet consideration. 3. Staged mainnet rollout: whitelisted partners → limited open access → full public. 4. Incident response plan: defined before launch, owned by SRE, reviewed by PM. 5. External dependency monitoring: protocol upgrades on connected chains tracked weekly.
Working with auditors
Security audits are a critical path item in any DeFi delivery. I treat auditors as design partners, not final reviewers. At Datachain I involved the auditing firm early - sharing the architecture design before code was written, which surfaced 2 design-level concerns that would have been expensive to fix post-audit. Audit timeline: built in as a hard gate (6 weeks) with a 2-week buffer in the plan. No launch pressure can override an open audit finding.
Real example
Datachain IBC Bridge: 12-month delivery of first EVM-compatible IBC bridge. Role: Senior Project Manager / Product Owner. Coordinated Engineering (Tokyo), QA, SRE/Ops (Europe), external auditors, and IBC protocol maintainers. Wrote 90+ user stories. Ran 2-week sprints, 8 consecutive sprints with 0 goal misses. Pre-deployment checklist: 47 items. Security audit: 0 critical findings on mainnet. Bridge live with institutional banking partners. 0 critical incidents in production over 12+ months.
